1 Case Study
Chris led a high-performing team inside a fast-moving organization. Priorities shifted quickly, expectations were high, and his calendar reflected it. He stayed close to the work, responsive and involved, stepping in wherever needed to keep things moving.
One-on-one meetings were the first thing to move. At first, it felt reasonable. A reschedule because something urgent came up. A skipped session because nothing seemed pressing. The work still moved. Deadlines were met. Nothing appeared to break.
Then the pattern started to shift.
Decisions that had already been discussed came back for review. Questions resurfaced that had been worked through the week before. Projects slowed at the exact moments they needed to accelerate. Chris stepped in, clarified, re-explained, solved, and for a while, that worked too, until it didn’t.
The interruptions became more frequent. The same issues returned in slightly different forms. The team began to wait instead of move. Without realizing it, Chris had become the center of every decision again, just at a different level.
The signals were there:
Work that should move forward came back for approval
Questions repeated instead of evolving
Ownership stayed with Chris instead of shifting to the team
That was the moment he paused and looked at his calendar.
The one-on-ones were gone. Not intentionally. Just gradually. And with them, the space where alignment, ownership, and development were supposed to happen.
He reinstated them, this time with intention. Not as status updates or quick check-ins between meetings, rather as focused leadership time. The shift was not immediate. Then it was clear. Fewer repeated questions. More independent decisions. Less need for him in the middle.
Because the time had never been saved. It had been borrowed.
What Chris experienced is not a time management issue. It is a leadership one. When coaching disappears, ownership follows it out the door.

The 30-Minute Leadership Rule
Every two weeks, create space for a focused leadership conversation with each direct report:
Name what is working: Be specific. Reinforce what should continue.
Address one gap: Not everything. One priority that matters right now.
Agree on one next action: Clear ownership. Clear follow-through.
Short. Focused. Consistent.
This is not extra work. It is the work.
Simple does not mean intuitive. Most leaders were never shown how to use this time to actually build capability, which is why it often turns into updates, problem-solving, or surface-level check-ins.
