Your Best People Already Know Whether You Are Invested in Them.

The signal is not the program. It is the conversation.

I will admit something.

I have been in enough organizations to know that the ones who say they invest in their people and the ones who actually do are not always the same group.

The difference is rarely budget. It is rarely intention. Most leaders genuinely want to develop the people around them.

The difference is almost always a question that never gets asked.

Not a performance review question. Not a goal-setting question. A simpler one.

Where do you want to grow from here?

That question changes everything. Not because it is profound. Because most people have never been asked it by the organization they show up for every day.

A Conversation That Stayed With Me

I was speaking recently with a senior People leader at a large organization. She is thoughtful, experienced, and deeply invested in her team’s development.

She described a coaching relationship her organization had maintained for years. Long-term. Trusted. Confidential. By every measure, it was working.

Then I asked her what was missing.

She did not hesitate.

It was not a better coach. It was access. Flexibility. The ability to get support in the moment — not just on the scheduled cadence. The leader who needed a thinking partner on a Tuesday when the coaching session was next Monday had nowhere to go.

What she was describing was not a coaching gap.

It was a building gap. The difference between a program that exists and a culture of development that shows up when the moment actually arrives.

The Moment of Being Seen

There is a specific moment when a person knows their organization is genuinely invested in them.

It is not the announcement of the program. It is not the performance rating.

It is the moment someone sees a more mature version of them coming into view and wants that for them. For their team. For the business.

Our CEO, Josh Saterman, puts it simply in every leadership engagement we run: presume positive intent. When leaders stop reading every question as a political move and start reading it as someone trying to get to a better outcome, the whole culture of the room shifts.

That shift is where development lives. Not in the program. In the moment a leader decides to be curious about where someone wants to go rather than certain about what they can already deliver.

The Role Before The Person

The organizations that build their best people start by thinking about the role before the person.

They consider what the business needs. They define what the role actually requires. And when someone is already in that role with gaps, they partner with that individual to name the opportunities clearly, while asking where that person sees themselves within the organization.

That conversation is not a performance management tool. It is a signal. It says: we see not just what you are delivering today. We see what you are capable of becoming.

Most high performers never get that signal. Instead they get more work.

What Building Actually Looks Like in Practice

At Saterman Connect, we think about development through a simple sequence.

Strategy first. Then Structure. Then People.

What does the business need to accomplish? What structure supports that? And what does the person in that role need to grow into in order to deliver it?

That sequence changes the development conversation entirely. It stops being about fixing gaps and starts being about building toward something. The leader who approaches development this way is the one whose best people stay, grow, and bring others along with them.

One Thing Worth Knowing This Week

The organizations that finish Q4 with their strongest people intact did not stumble into it. They asked the right question early enough for the answer to matter.

Where do you want to grow from here?

That is where it starts.

Two Programs Built for This Moment

The 5 Cs of Effective Leadership & Teamwork Virtual Mastermind Series is underway. If your organization is building the common leadership language that makes development conversations possible, this is the program.

Arrive. Leadership Academy — October Cohort runs through October 27. Four live sessions. The 5 Cs as the framework. For the rising leaders your organization is counting on to carry Q4 forward.
